We recently tested this live on air with a regional home-services business targeting $3.6 million in annual revenue.

I want to tell you about a guy I know. We’ll leave his name out of it, some stories are too personal to attach a name to, and honestly, the name isn’t the point. What happened to him is the point, because there’s a real chance it’s happening to you right now and you don’t know it yet.

Picture a wholesale mortgage office in Fort Lauderdale, somewhere around 2006. The phones don’t stop. Almost everyone on the floor is under thirty. The commission checks are the kind of money you don’t mention to your parents, because they won’t believe you, and some days, neither do you.

This company is fighting to be the number one wholesale lender in their market, and they’re throwing everything at holding that spot. Top-dollar hires. Brutal hours. Work hard, play harder, do it again Monday.

In 2007, a full year before the crash made headlines, outplacement firm Challenger, Gray and Christmas tracked a record 153,000 job cuts across financial services. More than half were in mortgage lending alone. The bleeding had already started. This company didn’t notice. Or didn’t want to.

Then 2008 landed.

I’m not going to walk you through the whole collapse, if you were anywhere near the mortgage industry, you already lived it. What I want you to sit with is what the crash actually revealed. Because it wasn’t a revenue problem. It was an X-ray.

When the money stopped, this man found out, in real time, with nowhere to hide, exactly how one-sided his empire had been. The coffers were empty, turns out “earn and invest, earn and invest” doesn’t leave you anything in reserve for the year the earning stops. The relationships he thought he’d built? Built on the good years. They didn’t survive the bad ones. No real loyalty under the culture. No real value under the growth. Just a very expensive machine that only ran in one direction.

A deferred decision doesn’t disappear. It compounds against you somewhere else in the business, quietly, until it doesn’t.

Most founders think of caution as a virtue. Wait for more data. Wait for the right moment. Wait until you’re sure. Sometimes that’s wisdom. Most of the time, it’s decision debt accruing interest while you wait.

Two Companies Proved This Two Different Ways

Kodak’s engineer Steve Sasson built the first digital camera in 1975. Executives told him to keep it quiet, not because they didn’t see digital coming (their own research predicted it would replace film within 20 years), but because their film business was too profitable to risk.

That’s fear-driven decision debt: seeing the fork clearly and refusing to take it.

Blockbuster’s version was blindness, not fear. In 2000, Netflix’s founders offered to sell their struggling company to Blockbuster for $50 million.

Blockbuster’s executives laughed them out of the room, not out of caution, but because they didn’t register a decision was even on the table.

A public company evaluating everything on a 90-day earnings window doesn’t have room for a five-year bet, even a cheap one.

The Harder Failure Mode: Deciding Twice

Nokia’s collapse is the one that should worry you most, because it doesn’t look like either of the above. In 2007, Nokia held roughly half the global smartphone market.

In February 2011, they announced a move to Microsoft’s Windows Phone platform, while continuing to ship phones on their own competing Symbian system. Two operating systems, one company, full commitment to neither.

By 2012, Nokia posted its first annual loss since entering the mobile phone business in 1992. By 2013, their smartphone market share had fallen to 3%, shipments had dropped from 463 million phones to 4.4 million, and the company had lost 90% of its market value, all in six years.

Nokia didn’t fail to decide. They decided twice, in two directions, at once. That costs exactly what indecision costs.

It just takes longer, and it comes with better slide decks along the way.

What Decision Debt Looks Like At $1M–$10M

I watched this exact pattern play out with a health and wellness founder I worked with. She’d built her company to $500,000 a month, fast, real growth. But delivery was inconsistent, cancellations were climbing, and the service quality ran entirely through her.

The decision in front of her was simple to name and hard to make: fix the delivery system, or keep feeding the front end with more sales reps. She chose to keep feeding it. Costs rose. Profit fell. Revenue, the number that felt good to look at —stayed high enough to mask what was actually happening underneath it.

She knew the fix. Hire a sales manager, build a real delivery team, get herself out of the one seat the business was straining through. She stalled on it for seven months. Then she closed the company.

It was her fourth company to end that way.

The Physics Of It

Metal rarely fails from one overload. It fails from fatigue, repeated stress cycles, each one below the threshold that would break it alone, each one leaving a crack a little longer than the last.

Nothing looks wrong from the outside, until a stress cycle no different from the last ten thousand finally propagates the crack all the way through.

Every deferred decision is a cycle like that. None of them break the business on their own.

That’s exactly what makes them dangerous.

What happens to your business if you disappear for 30 days? Not a vacation with your phone in your hand. Actually gone, unreachable, out of range, no way to check in.

In 2012, Knight Capital, one of the largest trading firms on Wall Street, deployed new trading software.

One server, out of many, wasn’t updated correctly. Nobody caught it before the market opened.

The malfunction flooded the market with unintended trades.

The firm lost roughly $440 million in about 45 minutes, a company that had weathered decades of market cycles, undone by a single unpatched server.

It wasn’t a strategy failure or a market failure. It was one point in the system that nobody was watching closely enough, carrying more weight than anyone realized until it gave out.

The Circuit That Couldn’t Hold Thanksgiving

A smaller, less expensive version of the same lesson: our first Thanksgiving in a new house.

Football on.

Every light on.

The gas fireplace lit.

Turkey in the oven for hours, no issue.

Then someone runs the microwave for thirty seconds, and the whole thing goes dark.

Whoever wired that house put the kitchen appliances and half the living room on one circuit.

Nothing was actually overloaded, until everything shared a single path at the same time.

I learned you just can’t do it all. Not because the power wasn’t there. Because of what it was wired through.

That’s the picture I want you to hold for the rest of this: a sophisticated command center, sales, marketing, operations, finance, customers, all wired into one small fuse.

In most founder-led businesses, that fuse is labeled with the owner’s name. Sometimes it’s labeled with one employee’s name instead.

Either way, it’s glowing red, and nobody built in a second path for the load.

A Team Isn’t The Same Thing as Redundancy

Here’s the trap: hiring people feels like solving this. It usually doesn’t, because a team doesn’t remove a single point of failure if authority, knowledge, or tools still concentrate in one place.

A client of mine in the recycling industry ran on one supplier for over a decade, a good relationship, reliable pricing, never seriously questioned.

Then the supplier sold the company. The new owner’s first move was a 27% price increase.

That 27% wasn’t a rounding error. It was the client’s entire margin.

Overnight, a profitable business became a break-even one, on a decision made in a boardroom they had no seat at.

Notice what wasn’t the problem: the founder wasn’t distracted, nobody got lazy, nothing about this was a hustle failure.

It was architecture, one relationship quietly carrying more weight than the business had ever stress-tested.

And the business doesn’t warn you in advance.

It looks completely healthy right up until three people call in sick the same week, your biggest client complains, sales double overnight and operations can’t keep pace, or you finally take the vacation you’ve earned.

Growth doesn’t create the weakness.

Growth reveals it.

What It Costs When The Fuse Blows For Real

Two partners bought an existing home-service business, a common move in that industry, acquiring an established book of business rather than building from zero.

Wanting to stay relatively hands-off, they kept the operating structure they inherited: one office manager handling hiring, sales calls, and every in-home appointment, entirely on her own.

It worked, for months. Then she booked a two-week cruise. A reasonable thing to do, people take vacations.

But none of what she did was documented anywhere except in her own head, and no one else in the business could step into her role.

Two weeks later, the business had lost its biggest client and had thirty payments sitting delinquent. Not because anyone made a mistake.

Because the entire operation had exactly one person wired to keep it running, and she went out of range.

The Fix is Architecture, Not Effort

A Formula One pit crew has engineers, tires, fuel, and data, but if only one person holds the wrench that releases the wheel, the team doesn’t have redundancy. It has a bottleneck wearing a uniform.

The same failure is hiding inside a lot of the AI workforces being sold to founders right now.

My tire pressure light came on at -9 PSI.

Low.

I told myself it wasn’t a big deal and I’d deal with it the next day.

That’s the whole story, and most founders are living inside it right now.

The warning light did its job. I didn’t do mine.

Over the next two weeks I “fixed” that tire three separate times, filled it myself, blamed a loose valve cap, borrowed a neighbor’s air compressor on a holiday when the gas station was closed.

Every fix addressed the air.

None of them addressed the rubber.

I had “run-flat” tires.

That means I could drive for 50 miles on a flat (under 50 mph), and everything would seem fine.

But it wasn’t.

When a tire shop finally tested it, they told me the tread still looked fine.

The rubber underneath had gone hard from age, invisible from the outside, and it was going to blow no matter how much air I kept adding.

I needed new tires, not more air.

It was the best race of our season, and then IT happened.
We ran out of gas.

Nobody outdrove us.

What actually stops the crash

A driver on a race team is never alone in the car.

A crew chief is in his ear the entire lap.

Spotters on every corner call incidents, weather, debris, before the driver can see any of it himself.

When it’s time to fix something, someone else makes that call: “Box, box, box!”

Why?

The cost of waiting for the visible crash

We had a driver we built our whole program around.

Testing day, no other cars on the track.

He was on his fastest lap of the day, went over a blind hill in the center of the circuit, and disappeared from view.

We heard the tires screech.

Then the crash. Then again. Then again. Then silence. Then smoke.

He walked away physically fine.

Afterward, he told me he was afraid to push the car again, not because he’d lost the skill, but because he didn’t think he could afford the cost of another crash.

That fear is common, and it’s expensive in the wrong direction.

A funny thing happened this week.

The Calm Seas Illusion

The last two years have been unusually smooth seas for anyone selling AI.

Every demo impressed.
Every tool felt like a breakthrough.
Every consultant looked brilliant.
Every portfolio looked seasoned.

But calm seas don’t reveal skill.
Storms do.

And storms are coming.

Not because AI is bad — but because AI is finally moving from “toy” to “infrastructure.”
From “look what I built” to “this runs my business.”

And when AI becomes infrastructure, the stakes change.

Suddenly it matters whether the person advising you has ever:

• navigated a payroll cliff

• survived a collapsing market

• rebuilt a business model under pressure

• made decisions when the numbers were ugly

• fixed something that broke at the worst possible moment

AI can fake a portfolio.
It cannot fake scar tissue.

Why This Matters Now

Look at what’s happening around us.

Salesforce took 17 years to grow from $1B to $9B.
Anthropic did it in 10 months.

That’s not speed.
That’s repricing.

The entire operating model of business is shifting — and most people haven’t caught up.

3. Walk me through a payroll decision you personally had to make.

Talking about payroll is theory.
Making payroll is leadership.

4. What breaks in your model when it’s installed wrong?

If they can’t tell you exactly where the cracks appear, they haven’t built enough systems to know.

These questions can’t be answered by ChatGPT.
They can’t be answered by a template.
They can’t be answered by a portfolio.

They can only be answered by someone who has actually been in the chair.

The Magic 8-Ball Problem

Too many businesses are making AI decisions like they’re shaking a Magic 8-Ball.

Should we automate this?
Should we buy that?
Should we hire this person?
Should we trust that platform?

The answer isn’t in the tool.

The answer is in the architecture.

At 1:30 in the morning, I woke up to the sound of tires screaming.

Then came the crash.

Not a small fender-bender. A long, violent collision that seemed to go on forever. Metal twisting. Glass shattering. The kind of accident that unfolds slowly enough for you to picture it before you ever see it.

Then silence.

A few minutes later, another car came over the hill.

Crash.

Then another.

Crash.

The first driver had encountered a completely different road than the one they expected. The drivers behind them never saw the danger coming. They were operating from yesterday’s assumptions.

That’s exactly what’s happening in business right now.

The Hundred-Year Rule We Never Questioned

For generations, growth seemed straightforward.

If you wanted to make more money, you hired more people.

When someone sees a beautiful car, they rarely ask, “How much did it cost?”

Instead they ask:

Ask a founder how the company is doing and the question often isn’t:

“What’s your operating leverage?”

It’s:

“How many people do you have?”

Ask a manager about their career progression and the question becomes:

“How many people report to you?”

Headcount became a status symbol.

A scoreboard.

A proxy for growth.

But proxies have expiration dates.

The Strange Moment When Layoffs and Record Profits Became Best Friends

Recently, one of the world’s largest companies announced record-breaking earnings.

At almost the exact same moment, they announced a workforce reduction of roughly 10%.

Ten percent.

The headlines framed it as efficiency.

The markets applauded.

And suddenly leaders everywhere started asking the same question:

“Wait. If they can grow while shrinking, what does growth even mean now?”

This is where many companies make a dangerous mistake.

They see the layoffs.

They copy the layoffs.

But they don’t understand the architecture underneath.

It’s like seeing a Formula One car win a race and assuming success came from removing weight. So you start tearing parts off your own vehicle.

The real advantage wasn’t the missing weight.

It was the engineering.

AI Didn’t Change the Destination. It Changed the Vehicle.

Many companies are approaching AI the same way people decorate old houses.

They bolt something new onto something old.

A chatbot here.

A few subscriptions to ChatGPT, Claude, or Gemini.

Suddenly everyone feels innovative.

But underneath, the business is still running on the same operating system.

The same bottlenecks.

The same approval chains.

The same inefficiencies.

Adding AI to a broken workflow is like putting a jet engine on a shopping cart.

You’ll move faster.

But probably in the wrong direction.

The Difference Between a Tool and a Substrate

Here’s the distinction most businesses miss.

AI is not just another tool.

The companies pulling ahead aren’t collecting software subscriptions.

They’re building what I call a substrate.

Think about a city.

Nobody celebrates the sewer system.

Nobody takes selfies with electrical grids.

Yet without those invisible systems, the entire city stops functioning.

A substrate works the same way.

It’s the foundational layer that allows everything above it to operate more efficiently.

Most companies are obsessing over the buildings.

The winners are redesigning the infrastructure.

Why More AI Can Actually Make You Less Efficient

This is where things get counterintuitive.

Many leaders believe giving every employee an AI subscription automatically increases productivity.

But often it creates a hidden problem.

Every request.

Every prompt.

Every generated email.

Every report.

Every revision.

Consumes resources.

Imagine a company with fifty employees all using AI independently.

One person writes emails.

Another summarizes meetings.

Someone else creates marketing copy.

Another generates reports.

Nobody is sharing context.

Nobody is building systems.

Everyone is simply asking the machine to do individual tasks.

Most leaders are still asking:

“How many people do I need to hire?”

That question belongs to the old economy.

The new economy asks something different.

First:

“What work can I move into a substrate so growth stops dragging payroll behind it?”

And second:

“What judgment can I free my people to execute?”

Those two questions determine whether AI becomes a competitive advantage or an expensive distraction.

Beware the New Gold Rush

There’s another reason leaders need to move carefully.

Every gold rush attracts prospectors.

Right now, AI has created an explosion of self-proclaimed experts.

Many can generate impressive presentations.

Beautiful websites. Convincing social media posts. Polished proposals.

But a polished proposal isn’t a business strategy.

And a clever prompt isn’t operational expertise.

Before trusting someone with the future of your company, ask a simple question:

“Have they actually built businesses, managed teams, solved operational problems, and delivered results outside of AI?”

Because AI can generate credibility signals.

It cannot generate experience.

And experience still matters.

Perhaps more than ever.

The Road Has Changed

The drivers involved in that freeway accident weren’t reckless.

They were simply navigating a road that no longer existed.

The landscape changed faster than they could react.

Business leaders face the same reality today.

The old equation :

Growth = More People

is fading.

Not because people matter less.

But because leverage matters more.

The companies that thrive in the next decade won’t be the ones that cut the fastest.

They’ll be the ones that redesign work the smartest.

They’ll understand when to use silicon for scale and when to rely on carbon for judgment.

They’ll build infrastructure before they chase efficiency.

And they’ll recognize that AI isn’t really a technology story.

It’s a business design story.
